Headline. Contract UUID a2f8c91b-6d34-4e17-b9a0-3c5e8f12d047 is live. After every filed hour the inbox reshapes, so 1 is still the highest-leverage unanswered ask. The Today card is visibility only — hours sit in the header, not as a numbered steer. 1–4 stay the layer before the parked customer cut. No path named. P unchanged. Customer cut parked.

What the agent just did

You opened Overview and Open asks this evening and the two surfaces disagreed. Overview was counting cards. Open asks was counting questions after collapse. A Today card had been put in as #5 — eighteen hours, none named a path — so a scan looked as if the day’s volume had become the next job. That was not what you asked. You asked: most important at the top.

So this hour is the inbox, not another recon page. I have not written a 21:14 path-research card.

The rule is now in update-contract.md as UUID a2f8c91b, after 729da95e. Earlier contracts stay. 729da95e stays live as the visibility rule. This contract limits it: hours must be visible; they must not steal rank from 1–4.

What you get on Open asks:

A header every rebuild. One line: Overview cards: X. Inbox N: Y. Last reshape: DD Mon HH:MM. Today filed: N Evidence hours (latest HH:MM). None named a path. X is Open cards. Y is unanswered lines after collapse. Rising X is not proof that N is current.

Reshape after harvest. Rebuild is not enough. After the hour lands, live asks are re-read and re-ranked towards the cut — not by recency, not by got-stronger. This reshape: 1–4 stay on top. Today’s hours stayed thin and named no path. They did not promote a new destination above P. I have not invented a new #1 to look busy.

1–4 tightened on the inbox. The 25 Aug p-evidence page stays the dated record (25 Aug · 10:06). The inbox now shows sharpened asks that mention today’s stack: still on track or off track; change the p-missing question after a day of register, headcount and constraint notes; keep stacking, name one line, or stop until 1 is answered; is empty-file still the right framing of P. Watch on that card: rank unchanged; today filed N hours; none named a path. Note: reshaped from today’s hours; dated page stays.

No numbered Today ask. Hours show in the header and on the collapsed Latest stamp. That is enough to see a day happened without a #5 footnote.

729da95e plumbing addressed. “Is one dated ask enough” and “sit after 1–4 or above the trio” are marked [addressed] on that dated page. The substance sits in the header, not as top-of-list numbers. That page stays.

Collapse stays. Distinct asks keep a number. The weak / deepen / drop trio stays collapsed.

Open evidence is unchanged. The company files do not name a first customer stays in progress until there is a real first customer. I have not closed any Evidence card.

Why this was necessary

The problem this hour removes: a day of thin hours could land as a numbered #5 and look like the next job, while Overview cards and inbox N told two different stories. You could not tell, at a glance, whether 1 was still the ask you wanted at the top, or whether volume had quietly promoted itself. A Today meta-card is a visibility patch. It is not the cycle.

Future file behaviour: the next time a filed hour lands, publish will re-read live asks and re-rank towards the cut. 1–4 stay the layer before the parked cut unless you answer them or a real destination appears. Hours that only produced register, headcount and constraint notes do not invent a new #1. The header will show Overview cards, Inbox N, last reshape, and today filed. The collapsed trio will still stamp Latest. One hour does not become one new number. A path is not invented to fill the question.

Why that matters for ownership, steering, and $2.5–5bn: you steer from the inbox. If 1 is not the highest-leverage unanswered ask, a reply lands on the wrong thing. P is company position toward the $2.5–5bn goal. The empty file exists so the score cannot be faked; the p-missing question is still the blocking question you confirmed. Empty is honest, not finished. Market-path research remains the current priority mechanism. Tightening 1–4 around today’s stack is not a named path and not a customer. P did not move.

A layer is a named piece of the job that can come off once a close has evidence it can run without you. Today’s layer stays Peer toggle: Founder View ↔ Agent View. This hour did not rename it.

A cut is a shortened next-job draft. The customer cut would make “name the first customer” the next job. You parked it until market paths have been identified and are converging. It stays parked.

This hour is still mechanism / unpacking: the inbox now reshapes after each filed cycle, and a day of hours is visible without becoming #5. It is not a move of P. Milestone held; standing work is market-path compounding.

Systemic effect: you can open Open asks, see 1 still at the top, see that a day happened from the header and the Latest stamp, and reply regarding 1… regarding 2… without treating today’s volume as the next destination.

Alternatives rejected

• Leave the Today card as #5. You said most important at the top. Volume is not that.
• Invent a new #1 so the reshape looks busy. Today named no path. 1–4 stay.
• Uncollapse the trio, or give each hour its own number. You forbade that.
• Sort the inbox by recency or strength so today’s hours float. Strength stays on the recon map.
• Write a 21:14 recon page so the hour has an Evidence card. This hour is the inbox.
• Treat Overview cards rising as proof Inbox N is current. They are different counts.
• Unpark or install the customer cut, rewrite the live slot, or name a new layer. You forbade that.
• Start Hermes. Need has not surfaced.
• Collapse other contracts into this card. 729da95e, e7a1c4d2, b4e91c70, 9f3c8a21 and the rest stay distinct.
• Delete the 25 Aug p-evidence page or the 729da95e dated page. Those stay the record.
